X2O Labs helps small and growing businesses turn messy workflows and half-formed ideas into AI tools and software people actually use. We start with discovery, so you only pay to build what's worth building.
Most projects start with discovery and grow into one of the others. You can also bring us in for just one piece.
Product discovery & strategy
We research your market and competitors, run ideation sessions and map user journeys. Then we turn that into clear requirements and a roadmap, including what not to build.

Requirements & specifications
User stories, acceptance criteria and functional specs your developers or software vendor can build from. We can also check what gets delivered against them.

AI assistants & automation
Assistants that answer questions from your own documents or draft routine work, and simple internal tools that replace copy-paste and manual checks. A person stays in the loop.

Prototypes & MVPs
A working first version, on the web or as a mobile app, that you can put in front of real users quickly, so you learn from usage instead of guessing.

How we work
Three stages, each with a clear output
You decide after every stage whether to continue. No long contracts up front.
Stage 1 · about 2 weeks
Discover
Short interviews, a look at your current process and data, and a sharp definition of the problem worth solving first.
Output: discovery brief + scoped plan
Stage 2 · 4 to 8 weeks
Build
Fixed scope, built in short cycles with a demo every week. You see working software early and steer it as we go.
Output: working tool in your users' hands
Stage 3 · ongoing
Adopt & improve
Training, usage tracking and fixes based on what people actually do. Software only pays off when it gets used.
Output: adoption report + next priorities
Who you work with
Udara Leelaratne, founder
Product professional · Applied AI practitioner · Electrical & Electronic Engineer
X2O Labs is a new studio, and you work directly with me. I bring a background in both engineering and enterprise software, including product work on an embedded AI copilot inside an enterprise Service & Asset Management platform.
In that role I took Generative AI features from idea to release: an in-context assistant for service teams, document-driven automation, and conversational access to business data. I wrote the business cases and acceptance criteria, set up golden-dataset testing so AI answers were checked before release, and worked with customers on why teams hesitate to adopt AI. Just as often, my job was to say where AI did not fit and recommend a simpler fix. I also delivered mobile app features end to end, from functional design through testing and release.
Before product work, I was an electrical engineer, designing low-voltage switchgear to AS/NZS 61439 for Australian clients. That taught me to pin down requirements precisely, work across time zones and deliver to someone else's standard. My MBA research used Lean process analysis to cut approval lead times for distribution boards.

Export compliance for Sri Lankan spice exporters
We're talking to exporters about the paperwork and buyer requirements that slow shipments down, to find where software can help. If you work in food or agricultural exports, we'd like to hear from you.
